Someone on LinkedIn said ChatGPT is recommending their competitors. Your marketing team noticed that buyers are asking Perplexity and Gemini for product recommendations. You searched for an Australian GEO agency, opened a few websites and found the same thing on almost every page:

Book a strategy call.

No pricing. No example scope. No indication of whether you are looking at a $1,500 project or a $10,000 monthly contract.

So the question you actually want answered is simple:

Am I about to get quoted $5,000 a month?

Possibly. But $5,000 per month is not the only way to start, and it is not automatically the right price for every business.

For planning purposes, GEO agency pricing in Australia usually falls into four broad bands:

These are budgeting ranges, not an audited industry average. GEO is still a young service category, agencies define the scope differently and there is no standard Australian GEO rate card.

A $2,000 quote may cover an audit, monitoring and a small amount of optimisation. Another agency may call $2,000 a "GEO retainer" but provide little more than a dashboard and automated recommendations.

The price alone tells you very little. The scope tells you what you are actually buying.

At that level, you should expect more than an AI-search dashboard.

A proper managed engagement should normally include some combination of:

  • AI-visibility and citation monitoring
  • Prompt and topic research
  • Technical SEO review
  • Content strategy and production
  • Existing-content optimisation
  • Entity and brand-signal improvement
  • Structured data where it genuinely helps
  • Digital PR or external authority development
  • Reporting tied to commercial topics

Smaller projects may begin around AUD $1,500, particularly when the work is limited to an audit, opportunity map or technical setup.

The key distinction is whether you are paying for monitoring or execution.

Monitoring tells you that your company is missing from a ChatGPT answer.

Execution investigates why, identifies which sources and entities influence that answer, improves your content and site structure, and builds the authority required to become a credible recommendation.

Those are very different services.

What Affects Generative Engine Optimisation Cost?

Two GEO proposals can carry the same monthly price and include completely different amounts of work.

Before comparing quotes, look at the following cost drivers.

Number of platforms being monitored

Tracking one platform is cheaper than tracking ChatGPT, Perplexity, Gemini, Microsoft Copilot, Google AI Overviews and AI Mode across the same commercial topics.

The number of platforms is only one part of the calculation. Prompt volume matters too.

A company tracking 20 tightly chosen buying questions has a much smaller monitoring requirement than a marketplace tracking hundreds of product, category, competitor and location prompts.

Number of products, markets and languages

A single-product Australian SaaS business has a relatively contained scope.

A company selling five products across Australia, New Zealand, Singapore, the United Kingdom and the United States needs separate prompt sets, competitor groups, regional sources and often localised content.

That complexity increases both the tool cost and the amount of human analysis required.

Content production

Content is usually one of the largest line items in a GEO engagement.

There is a major difference between:

  • Optimising five existing pages
  • Publishing four expert articles per month
  • Building an entire commercial topic cluster
  • Creating comparison, alternative and use-case pages
  • Updating documentation, product pages and help-centre content

Ask whether content production is included in the proposal or billed separately.

Technical implementation

An audit may uncover weak internal linking, rendering problems, duplicate pages, inconsistent canonicals, missing author information or poorly structured product data.

Finding the issue is only the first step.

Someone still needs to implement the fix.

If an agency only delivers recommendations, confirm that your internal development or content team has the capacity to act on them.

There are three practical ways to pay for GEO: a monthly retainer, a defined project or a DIY tool setup.

Each can be the correct option at a different stage.

1. Managed Monthly GEO Retainers

Indicative price: AUD $2,000–$10,000+ per month

A monthly retainer works when your business wants GEO handled as an ongoing growth programme.

The agency continuously monitors priority prompts, updates content, publishes new pages, improves technical foundations, works on external authority and reports on changes in visibility.

This model makes sense when:

  • Organic acquisition is already commercially important
  • You have several products or customer segments
  • Your team cannot execute the work internally
  • You want ongoing content and authority development
  • You can commit long enough to evaluate progress

The disadvantage is commitment.

GEO overlaps heavily with SEO, content and brand authority. These systems rarely produce reliable outcomes in a few days. A three- or six-month engagement gives the work time to compound, but it also means you need confidence in the provider before signing.

Before accepting a retainer, ask for a month-by-month scope.

"GEO optimisation" is not a deliverable.

"Track 75 commercial prompts, optimise 10 existing pages, create four expert articles, implement product and organisation schema, and complete two digital PR campaigns" is a deliverable.

2. Project-Based or No-Retainer GEO

A defined project is often the better starting point for early-stage companies.

Instead of signing a long contract, you choose a specific problem:

  • Audit current AI-search visibility
  • Map commercial prompts and competitors

  • Optimise priority comparison pages
  • Create a measurement dashboard

You pay for that scope, review the output and decide what comes next.

This is also how I prefer to structure many early-stage GEO engagements. A startup should not be pushed into a twelve-month agreement before it understands the opportunity, the work involved or the likelihood of commercial return.

A project-first model gives you:

  • A defined cost
  • A defined output
  • Ownership of the research and data
  • A clearer decision point
  • Less risk than an open-ended retainer

The limitation is continuity.

A one-off project can establish the system, but it cannot continuously publish content, earn external mentions and respond to changes across AI platforms.

Its public pricing page currently directs buyers toward a demo rather than presenting a simple entry-level subscription amount. That usually makes it more suitable for established teams with a larger prompt set, more complex reporting requirements and a need for enterprise support.

Do you need all three tools?

No.

Running Otterly, Peec and Profound at the same time would create overlapping data for most small businesses.

Start with one platform. Build a focused prompt set. Review what you learn after four to eight weeks.

AEO Pricing vs GEO Pricing vs AI SEO Cost

AEO, GEO and AI SEO are often sold as separate services, but the work usually overlaps.

The terminology is not standardised.

One agency may use:

  • AEO for appearing in direct answers, featured results and conversational search
  • GEO for visibility inside generative responses from ChatGPT, Gemini or Perplexity
  • AI SEO as an umbrella term for both

Another agency may put the same deliverables under its normal SEO service.

Google's current guidance describes AEO and GEO as terms used for work focused on visibility in AI-search experiences, while still treating that work as part of SEO.

That is important when reviewing a quote.

Do not pay more simply because an agency replaced "SEO" with a newer acronym.

Traditional SEO and GEO are not two completely separate systems.

A traditional SEO engagement may focus heavily on:

  • Organic clicks
  • Technical health
  • Backlinks
  • Conversion pages

A GEO-focused engagement may add:

Not every agency hides pricing because it is trying to overcharge you.

There are legitimate reasons a provider may need to understand your business before supplying a final quote.

Do not assume either way.

A platform logo on a proposal does not tell you how much coverage you are buying.

4. Is implementation included?

An audit followed by a spreadsheet of recommendations is not the same as an agency making the changes.

5. How much content will be created?

Ask for the number and type of pages, not "ongoing content support."

6. Is off-site authority work included?

Improving your own website may not be enough if competing brands are repeatedly mentioned and cited by trusted third-party sources.

7. What does reporting measure?

The report should show more than a single visibility score.

Look for prompt-level results, citation changes, competitor movement, referral traffic and commercial relevance.

8. Who owns the accounts and data?

9. What is excluded?

Exclusions are often more useful than the feature list.

Demand a defined monthly scope. Do not accept a retainer that becomes reporting plus two generic articles.

Budget above AUD $8,000 per month

A larger budget can be justified when the scope includes several markets, extensive content, digital PR, technical development or multiple business units.

Ask the agency to show exactly which part of the complexity requires the additional spend.

Is GEO Worth It for Startups?

GEO can be valuable for a startup when buyers use AI tools to research the problem, compare products or create a shortlist.

It may be less urgent when:

  • Nobody searches for the category
  • The product is still changing weekly
  • The website has no useful content
  • The company cannot explain its positioning
  • There is no capacity to implement recommendations
  • Traditional organic demand has not been validated

A startup should not buy GEO because it is the newest acronym in marketing.

It should invest when visibility in AI-generated research can influence discovery, trust or buying decisions.

That is why I prefer a project-first approach for many early-stage teams. Establish the foundation, measure the opportunity and scale only when the channel justifies it.
